## Thesis

SatuSatu should use AI to make its **exclusive, higher-margin direct Balinese supply** easier to operate and distribute, not to imitate Klook or Viator's generic AI travel-planning surfaces.

## What Matters

The research changes the starting frame. SatuSatu is not just a Bali concierge/pass product anymore: it already carries broader Indonesia and Singapore inventory, and GlobalTix distribution-in appears live. That matters because GlobalTix solves coverage but not margin. Pool A aggregator inventory is thin, non-exclusive, price-floored, and available to the same agents SatuSatu wants to serve. Pool B direct-contracted long-tail Balinese supply is the only asset that is both higher-margin and harder for Klook, Viator, or GlobalTix to copy.

The AI opportunity is therefore operational: make Pool B contractable, confirmable, merchandisable, and eventually distributable.

## The Three Bets

## Money at Stake

The exact dollar case cannot be responsibly stated until `{{SCALE}}`, `{{PASS_ECON}}`, `{{COST_BASE}}`, and Pool A/B margins are filled. The direction is clear:

- Pool A likely clears about **~7% net after payment/FX** [INFERENCE].
- Pool B likely clears about **~27% gross before manual ops cost** [INFERENCE].
- Every USD 100 of GBV shifted from Pool A to Pool B is therefore worth roughly **17–20 extra gross-margin points** before ops cost.
- AI support vendors only beat Indonesian labour when they replace interactions above roughly **6–23 minutes**, so the case is coverage, latency, language breadth, and headcount avoidance, not naive ticket deflection.

## Do Not Do

- Do not build a generic AI trip planner as the flagship. Klook, Viator, ChatGPT apps, and travellers' own LLM workflows already occupy that surface.
- Do not expose Pool A through D2/D3 as a margin product. GlobalTix and TBO already sell similar inventory directly to agents.
- Do not automate in-destination concierge decisions. The blast radius is too high and the Pass sells a real local human.
- Do not build a channel manager. GlobalTix/rezio show the economics are infrastructure cost recovery, not a strong standalone revenue line.

## Biggest Risk

The whole strategy depends on Pool B becoming confirmable at scale. If direct Balinese operators do not reliably acknowledge inventory, pricing, and bookings, D2 and D3 collapse into a quote form and SatuSatu is left scaling low-margin aggregator inventory.

## Next 90 Days

1. Get the legal answer on traveller WhatsApp data and AI-generated concierge instructions.
2. Instrument current concierge minutes, Pass redemptions, Pool A/B margins, supplier incidents, and refund leakage.
3. Run the safe concierge-assist pilot with rendered in-destination messages only.
4. Process the first 50 Pool B listings with AI-assisted copy plus human QA.
5. Tag every SKU Pool A/B/C and enforce B2B eligibility before any partner sales.
